Tool and equipment tracking for subcontractors

Ask a subcontractor what their tools are worth and you usually get a number. Ask them where those tools are right now, and who has them, and the number stops being useful. Somewhere between the shop, four active sites and a truck, there is a rotary laser, three impact drivers and a generator, and the only record of where they went is a foreman's memory.

That gap costs real money, and it costs it quietly. A tool nobody can find gets bought again. A rented compressor sits on a job that closed out six weeks ago, still billing. A gas detector goes out of calibration and nobody notices until the day it matters. None of it shows up as a line item called "lost tools" — it shows up as equipment spend that creeps every year for no reason anyone can name.

Why tool tracking breaks down on a sub's jobs

This is not a discipline problem. It is a structural one, and it comes from the same place as every other sub-trade headache: you are on many sites at once, and everything moves.

The gear moves faster than the record

A general contractor's equipment mostly stays on one job for the duration. A drywall or electrical sub might have crews on twenty-five sites in a quarter, splitting between three of them in a week, taking tools with them each time. The spreadsheet in the office describes where things were the last time somebody thought to update it, which is not the same as where they are.

Sign-out sheets only work while someone enforces them

The clipboard on the gang box works for about a month. Then a crew is running late, the sheet does not get filled in, nobody chases it, and the whole thing quietly becomes decoration. Any system that depends on a person remembering to write something down at 6:20 in the morning is already broken.

Identical tools are indistinguishable on paper

If you own four of the same hammer drill, "hammer drill" is not a record. When one comes back damaged there is no way to tell which one it was, who had it, or whether it is the same one that was flagged as faulty two months ago. Without a serial number or a tag, you own a category, not four assets.

Nobody owns the problem

Time gets tracked because payroll forces it. Change orders get tracked because billing forces it. Nothing forces tool tracking until a tool is missing, at which point it is a search, not a lookup.

What a system that actually holds up looks like

The version that survives a real jobsite is boring, and it has five parts.

1. One register, not five. Every tool, vehicle, trailer and piece of equipment in a single list, with make, model, serial number and condition. Owned and rented on the same list, because the rented items are the ones that cost you money when they are forgotten. If the register lives in two places it is already wrong.

2. A tag on the physical object. The record has to be attached to the thing. A printed QR or barcode label turns "a hammer drill" into "asset 0142", and four identical units stop being interchangeable the moment they are tagged. This is the single highest-leverage step and it costs a sheet of labels.

3. Assignment to a person and a site, not just a site. "It is on the Aldersyde job" is not accountability. "Dave has it, on the Aldersyde job, since the 14th" is. Every loan, transfer and return needs to be a recorded event, so the current holder is a fact rather than a recollection.

4. Location, captured automatically. If someone has to type where a thing is, it will not get typed. Capturing position at the moment gear is loaned, transferred or returned is enough to give you a map, and a map is what makes idle equipment obvious.

5. Service dates that surface themselves. Next service, calibration due, warranty expiry. A date buried in a folder is not a reminder. It has to be counted somewhere you look every day, and ideally the overdue unit should be blocked from going out at all.

Notice what is not on that list: scanners, beacons, telematics subscriptions, a dedicated asset clerk. Those are worth considering when you are running heavy equipment fleets. For a sub with a shop full of tools and a few trucks, they are a way to spend more on tracking than the tracking saves.

What this is worth in dollars

The honest answer is that it varies, but the arithmetic is easy to do for your own business and usually uncomfortable.

Take your annual small-tools and equipment purchases. Ask how much of that is genuinely growth or replacement of worn-out gear, and how much is re-buying something that exists but cannot be found. Then look at your rental invoices and count the days between "the job finished" and "the unit went back". Then price one failed inspection because a piece of equipment was out of calibration.

Most subs who do this exercise find the number is not a rounding error, and that almost all of it is recoverable with a register and a roll of labels rather than a purchase.

Asset Management, new in SubTrade

Because position is captured on those same three moves, the map view shows your gear across your sites as it actually sits. The generator parked on a job that closed out three weeks ago is visible at a glance instead of arriving as a surprise on the rental bill.

Each asset also carries the money and the maintenance: purchase price, purchase date, the vendor you bought it from, warranty expiry, next service due, calibration due, a repeating service interval, and a charge-out rate, with its own unit, for equipment you bill. Photos, manuals and certificates attach to the asset record itself.

Service reminders run on thresholds you choose — fourteen days before due, three days before, whatever fits how you work — and a unit whose status blocks deployment simply cannot go back out until someone clears it. That is the part that stops an overdue truck quietly leaving the yard.

One thing to be straight about: assets are managed on the web today. The mobile side of Asset Management is still in development. When it launches it will be included in every plan, like the rest of the platform — SubTrade does not sell features as add-on modules.

Where to start if you have nothing today

You do not need to inventory everything before this is useful.

  1. Start with the expensive and the losable — anything over a few hundred dollars, plus the small gear that walks. Lasers, levels, impact drivers, gas detectors, generators.
  2. Add serial numbers as you go. This is what makes identical units distinguishable later.
  3. Print the labels and tag the physical tools in one sitting. An afternoon in the shop is the whole implementation.
  4. Put every rental on the register the day it arrives, with its return date.
  5. Only then worry about consumables and small stock, if you bother at all.

The first week is data entry. After that it is a lookup instead of a search, and "who has the laser?" stops being a question anyone has to ask out loud.
