Construction crew scheduling: how subs actually plan the week

General contractor scheduling is about sequence: what happens on this project, in what order, by when. Subcontractor crew scheduling is a different problem entirely. It's about allocation — which of my people are on which of my twenty sites tomorrow, and what happens when the GC moves a date on Sunday night.
Both get called "construction scheduling." Only one of them is what a sub trade does every Friday afternoon.

Why a sub's schedule is a different problem
A GC's schedule has one project and many trades. A sub's schedule has one crew and many projects. That inversion changes everything downstream.
The GC's schedule is a plan. Yours is a constant reallocation of a fixed, expensive resource against demands you don't control. Your foreman can't be in two places. Your best taper is the bottleneck on three jobs at once. And every one of your general contractors is revising their dates independently of each other, without knowing or caring what the others just did.
That's why sub trades so often end up scheduling in a spreadsheet even after buying construction software: the software modelled the GC's problem.
Where the hours actually disappear
Scheduling losses rarely show up as a line item. They show up as a labour overrun nobody can explain. Four causes account for most of it.
Travel between sites. A crew split across two sites in one day loses 45 to 90 minutes to travel and re-mobilization — and it's usually charged to whichever job the foreman remembers. Two split days a week across a ten-man crew is most of a man-week per month, invisible.
Standby. Your crew arrives, the area isn't ready, the mechanical rough-in hasn't been inspected. They wait, or they get sent home. Either way you paid. Standby that isn't documented the same day is standby you'll never recover in a claim.
Over-crewing a face. Six people in a space that has productive work for four. The hours book fine and the unit rate quietly collapses. This is the single most expensive scheduling error in the trades and the hardest to see without cost-code-level data.
The Monday reshuffle. A date moves Friday at 4pm. Nobody tells the foreman until Monday at 7am. The crew is already on the wrong site.
How to plan the week
The practical rhythm most sub trades converge on looks like this.
Thursday: confirm the ready-to-work
Before you plan anything, confirm which areas will actually be ready. A phone call or a site walk beats the GC's published schedule every time, because the published schedule is a plan and readiness is a fact. Ask specifically: is the rough-in inspected, is the area clear, is the material on site.
Friday: assign crews, not headcount
Assign named people to jobs, not "4 guys to the hospital job." Named assignment is what makes travel visible, keeps the skill mix right, and lets the foreman see the same list you do. Headcount planning hides both the split days and the fact that you've put three apprentices on the job that needed a finisher.
Monday morning: one source of truth on the phone
Whatever changed over the weekend has to reach the foreman before the crew mobilizes, on the device they actually carry. A schedule that lives on an office wall or in a spreadsheet attachment is a schedule that's wrong by Monday 7am. This is the entire case for putting crew scheduling on the same system as time tracking — the plan and the actual come from one place, so the variance is visible without anyone reconciling anything.
Daily: log what actually happened
Planned versus actual is the only way to improve the next bid. If the daily log captures headcount, area worked, and delays — with photos — then standby and access problems are documented on the day rather than reconstructed from memory during a dispute.
Scheduling and estimating are the same loop
This is the part most sub trades leave on the table.
Your schedule produces actuals. Actuals produce production rates. Production rates are what you should be bidding from — your own numbers from your own completed jobs, not a generic national database.
Run the loop and every bid gets sharper than the last. Skip it and you're re-bidding from the same estimate you've used for six years, wondering why the good jobs feel lucky.
Concretely: if the schedule says four people on level three for four days, and the time data says it took five people five days, that's a production rate correction worth real money on the next tender. Without the loop, that information is destroyed at the end of every job.
What to look for in crew scheduling software
Short list, in priority order:
- Assignment by named person, across multiple active jobs, on one screen
- Field-visible on a phone, without a per-seat licence for every worker
- Same system as time tracking, so plan and actual reconcile automatically
- Change notification that reaches the foreman when a date moves
- Cost-code awareness, so hours land where they belong without retyping
- A week view that fits your job count — if you run twenty-five jobs, a view built for three won't survive contact

The honest test
Take last month. Count the days where a crew was split across two sites, and the days where someone was on standby. Multiply by your loaded hourly rate.
