Framing contractor estimating: a labour-first method

Framing estimates lose money in two predictable places: the labour to lay out and stand the walls, and everything that lives inside the openings, headers, and assemblies that a footage price quietly ignores. The material is the easy half. Studs, track, and sheathing come off a takeoff and a supplier quote. What separates a framing bid that holds from one that bleeds is how well you convert a wall type and a height onto a drawing into installed man-hours, using rates that came from your own finished jobs rather than a number you remember from a good week three years ago.

We know the problem from the inside. Start with the takeoff, in the units the work is actually built in

A framing takeoff has a few distinct buckets, and lumping them into one "square foot of wall" number is where accuracy dies.

Wall runs are measured in linear feet, but never as a single pile. Split them by wall type, by stud gauge or lumber size, by stud spacing, and above all by height. A ten-foot demising wall at 16-inch centres is a different animal from a twenty-two-foot shaft wall or a full-height wall to a deck with deflection track. A linear foot is not a linear foot until you have told it how tall it is and what it does.

Openings and framed elements are counted as their own line: door openings, borrowed lights, window openings, headers, sills, and the extra studs, jambs, and blocking that each one eats. Openings are the single most underpriced part of most framing bids, because a footage price treats a wall full of doors the same as a blank corridor.

Sheathing, blocking, and backing get counted by area and by count: exterior sheathing by the square foot, plus in-wall blocking for millwork, grab bars, TVs, handrails, and equipment. Backing rarely shows cleanly on the architectural, so it hides until the field asks for it.

Get the quantities right first, in their natural units, before a dollar goes on the sheet. An estimate that starts from a lump-sum cost per square foot of floor plate is a guess wearing a tool belt.

Price the labour from your own production rates

This is the whole game. Material pricing is arithmetic. Labour pricing is judgement, and the only judgement worth trusting is your own historical production rate, measured on jobs you actually finished and got paid for.

A production rate is simply how long a unit of work takes your crew: man-hours per hundred linear feet of a given wall type at a given height, man-hours per framed opening, man-hours per hundred square feet of sheathing. Once you have them, the estimate builds itself. Quantity times rate equals hours, hours times your burdened labour rate equals cost.

The trap is borrowing someone else's rate. A generic table says a metal stud partition frames at some tidy number per linear foot. Maybe it does, on the ground floor of an empty shell with a clear layout line. Your job is level four, the deck is out of level, half the walls die into existing structure, and your real rate was well off the table. The generic number underbids you, you win the work, and you lose the margin.

Where framing estimates go wrong

Height gets averaged instead of split

Standing a twelve-foot wall costs more per linear foot than standing an eight-foot wall, and not by a little once staging and a second row of bracing enter the picture. Estimators who carry one blended footage rate across a building with three ceiling heights overprice the low walls and badly underprice the tall ones, which are usually the ones that hurt.

Openings are treated as free footage

Every door, borrowed light, and window is extra studs, a header, cripples, and layout time, and it removes almost no wall to offset it. A corridor of offices with a door every twelve feet is far more labour per foot than a warehouse demising wall. Count the openings, apply a real per-opening rate, and stop letting a footage number swallow them.

Deflection, blocking, and backing go missing

Deflection track at the deck, fire and sound assemblies, and in-wall blocking for everything the other trades hang later are real hours that rarely jump off the architectural drawings. If your production rates come from your own jobs that included all of it, the friction is already baked in. If they come from a clean table, it is not, and the field eats the difference.

Nobody prices the extras

The biggest single leak in framing margin is not the estimate at all, it is the unsigned change order. A wall moved after layout, added backing the owner wanted late, a revised opening, a fire-rated assembly swapped in on a bulletin. Each one is billable if you document it the day it happens and price it from the same labour rates you bid with. Lose the paper trail and it turns into free work. Tracking those extras against the original scope is the same discipline as clean job costing: you cannot recover what you never recorded.
